How Knight Waste Services Transformed Fleet Operations in Fort Worth

When you're responsible for collecting garbage and recycling from more than 94,000 households every single week, there is no margin for guesswork. Missed stops, driver incidents, and disputed service calls can all damage the relationship with the municipal partner that keeps your contract alive.

That's the operating reality Marcus E. Knight has navigated since founding Knight Waste Services (KWS) in Fort Worth, Texas, in 2003. Over two decades, KWS has grown into a fleet of 30 Automated Side Load (ASL) trucks running weekly curbside routes across one of the fastest-growing cities in the United States. The challenge that came with that growth wasn't just capacity. It was visibility.

The Problem: A Growing Fleet with Limited Oversight

As KWS expanded its operations, the gap between what was happening on the road and what dispatchers and managers could actually see grew wider. The company's leadership knew they needed more than basic GPS tracking. They needed a system that could tell the complete story of what was happening on each route, with each driver, at each stop, in real time and on demand.

Their requirements were straightforward but required a comprehensive solution: better automated route processing, real-time insight into driver behavior, comprehensive monitoring of collection activity, photographic and video evidence of any issue, and reporting capability that could stand up to municipal scrutiny. The City of Fort Worth was their customer, and meeting the performance targets in their contract required them to have the documentation to match.

Finding a single platform that could deliver all of this reliably, at scale, on working waste trucks, was a different matter.

The Solution: Street Smart Vision from Univerus Waste & Recycling

After conducting a thorough market search, KWS selected Street Smart Vision from Univerus Waste & Recycling. The platform is built specifically for waste fleets, combining an onboard computer and recorder with a suite of integrated software capabilities that cover the full span of what a modern collection operation needs to manage.

At the hardware level, each truck is equipped with an in-cab touchscreen smart display, an onboard computer, and connectivity for up to eight mounted cameras providing a virtual 360-degree view around the vehicle. GPS tracking with full playback capability, turn-by-turn driver directions for optimized routing, and a range of back-office reporting features round out the system.

Rather than committing the full fleet immediately, KWS took a measured approach. They implemented the Univerus system on a small number of trucks and ran a three-month pilot program to evaluate it in real operating conditions.

The results were decisive.

Three Months That Changed the Conversation

The pilot project surfaced something KWS hadn't fully anticipated: the depth of operational visibility the platform could provide. Dispatchers could see driver behavior remotely. Incident investigations became faster and more accurate. Route efficiency improved. The data coming back from the pilot trucks was transformative.

"The Univerus system pilot blew it out of the park," Knight said after the trial period concluded.

Fleet-wide installation on all 30 of their ASL trucks followed quickly.

Where Knight Waste Services Stands Today

With the full Univerus Waste & Recycling deployment in place, KWS operates with a fundamentally different level of operational intelligence. Managers monitor drivers in real time to ensure adherence to expected standards. When behavioral concerns arise, they can address them with actual video evidence rather than relying on subjective accounts. Driver coaching has become targeted and timely, based on what supervisors can see.

The documentation capability has had perhaps the most immediate financial impact. Using the system's real-time video feed and archive and playback functionality, KWS has saved thousands of dollars in potential liability claims and recouped dozens of man-hours that would otherwise have gone into manual incident investigations. When a dispute arises, whether from a customer, a third party, or the City of Fort Worth itself, KWS has GPS-timestamped video and photo evidence to resolve it quickly and definitively.

The routing software has also contributed to measurable improvements in fuel consumption and maintenance costs by optimizing how each truck moves through its route. Safety has also been enhanced, reducing the risk exposures of the Knight Waste Services fleet.

In Marcus Knight's own words:

"Implementing the Univerus system helps us verify City of Fort Worth customers are accurately serviced. We can provide customers with this information in real time. The system also enables us to document activities and incidents with video and photos, significantly reducing our liability. Just as importantly, we are looking forward to better managing our fleet operations and customer service as a result of the information the system makes available to us. In my opinion, it has proven to be the 'most complete' technology solution for our needs."

The Bigger Picture

The Knight Waste Services story is a testament to what happens when a waste fleet stops operating on assumption and starts operating on evidence. Municipal contracts are won and retained on service quality and accountability. In an industry where the labor market is tight, routes are long, and customer expectations are high, the fleets that can actually prove their performance are the ones that hold their contracts and grow.

For KWS, that proof now comes in real time, on every truck, on every route, every day of the week.
